The true cost per sales hire in India is not the agency fee, job-board invoice or recruiter salary in isolation. It is the total cost of getting one salesperson into the business, accepted, productive enough to stay, and not replaced within the first 90 days.
For straightforward, repeatable sales roles, in-house recruitment can be the lower-cost route. For specialist B2B roles, urgent revenue positions or leadership hires, a specialist sales recruitment partner can cost less once you include management time, weak inbound conversion, offer drop-offs and the revenue work your leaders stop doing to run the search.
Sales hiring is not generic hiring. A CV can show tenure, titles and target segments, but it does not reliably show whether a candidate can create pipeline, run discovery, sell to the right buying committee, manage a long sales cycle or work your sales motion.
That makes the hiring manager more involved. Sales leaders write the brief, review profiles, conduct role plays, test deal judgement, sell the opportunity and often rescue candidates after compensation or notice-period concerns emerge. This time has a real cost, even when it never appears in the recruitment budget.
The market remains active. The Department of Economic Affairs' Monthly Economic Review for October 2025 cites hiring-outlook findings in which business development was among the functions employers planned to hire for. In a market where candidates have alternatives, speed, market credibility and a well-managed offer process matter.
Compensation is also not a single national number. foundit's Salary Trends Report 2025 shows how compensation varies by experience, industry and skills. FOGS Recruitment's 2026 India salary benchmark report adds a useful operational point: city still affects pay, even for remote roles, and sales leadership packages are becoming more variable-heavy. A Bengaluru enterprise AE, a Mumbai financial-services seller and a remote commercial leader are not interchangeable benchmarks.
Use two views of sales hiring cost. The first is cash cost. The second is fully loaded cost, which includes internal labour and the opportunity cost of taking revenue leaders away from selling, coaching or deal inspection.
Count the actual hours spent by talent acquisition, HR, the hiring manager, sales leadership, finance and founders. Include role calibration, sourcing, CV review, screening, interviews, debriefs, reference checks, offer approvals and candidate follow-up.
Use each person's loaded hourly cost, not just monthly fixed salary divided by working hours. The loaded rate should reflect employer costs and the time that role is unavailable for its core work. If you do not have a finance-approved loaded rate, use salary cost as a temporary proxy and label the result as an estimate.
This is often the missing line item in B2B sales hiring India. A CRO, VP Sales or founder may spend 15 to 30 hours on a search without noticing the trade-off. The cost is not their salary twice. It is the expected commercial output displaced by the portion of those hours that would otherwise have gone into strategic deals, coaching or pipeline creation.
Estimate it conservatively. Multiply sales-leader hours diverted by the share of those hours that would have been revenue-producing, then by expected contribution per productive hour. If that number is uncertain, report it separately as an opportunity-cost range rather than burying it in the recruitment budget.
A search that produces an accepted offer is not necessarily a completed hire. Candidates may decline, accept a counter-offer, extend notice periods or fail to join. Every restart repeats some sourcing, screening and interview effort.
Track this as a cohort measure: total hiring spend for all attempts on the role divided by the number of candidates who actually join. If three final-stage candidates consume leadership time and only one joins, the cost belongs to that one starter.
For sales roles, a 90-day departure is rarely just an HR event. You incur the original hiring cost, onboarding and manager time, a second search, a vacant territory or account set, and delayed pipeline coverage. That is why the more useful metric is often cost per 90-day retained sales hire.
Do not automatically blame the source channel for early exits. Review role design, quota realism, compensation mechanics, manager quality, onboarding, territory quality and the gap between the interview pitch and the actual job. Our guide on why sales hires quit in 90 days covers the operating issues that commonly show up after joining.
Use this formula for each role or hiring cohort:
Fully loaded cost per sales starter = (external spend + internal recruitment labour + interview labour + offer/restart cost + onboarding cost + opportunity cost) ÷ number of starters
90-day retained cost per sales hire = total acquisition and onboarding cost for the cohort ÷ number of hires still employed at 90 days
Keep the opportunity-cost figure visible but separate if your leadership team considers it too assumption-driven for a formal HR metric. The discipline is to see it, challenge it and decide whether it matters, not to create false precision.
Illustrative worksheet: If an in-house search consumes ₹40,000 in job-board and assessment spend, ₹70,000 in recruitment and interview labour, and ₹35,000 in conservatively estimated displaced leadership capacity, the fully loaded cost is ₹145,000 before onboarding. If one offer drops and the search restarts, add the incremental cost of that second attempt. Do not compare the final figure with an agency fee alone. Compare it with the agency fee plus your reduced, but not eliminated, internal effort.
In-house is usually economical when you hire similar profiles repeatedly, have a trained recruiter with sourcing capacity, a clear interview process and enough employer brand pull to attract relevant candidates. This is common for junior SDR, inside-sales or high-volume field-sales requirements, particularly when the role brief and compensation are standardised.
Agency support becomes more compelling when the role is specialised, senior, confidential or time-sensitive. Examples include an enterprise AE with a proven record in a specific vertical, a first sales leader for a founder-led business, a regional sales manager with distributor experience, or a seller who must already understand complex SaaS, BFSI or industrial buying cycles.
The channel matters. A LinkedIn article, The 1% Funnel: Where Job Ads Work, and Where They Don't, argues that inbound applicants and proactively sourced candidates move through materially different funnels. Treat its figures as directional discussion data rather than an India benchmark, but the operational conclusion is sound: job ads are useful for reach; they do not replace targeted market mapping, candidate qualification and offer management for narrow sales roles.
Agency fees in India vary by seniority, scarcity, search model and commercial terms. Recent market guides commonly describe contingency fees as a percentage of annual CTC, while retained searches cost more and may be billed in milestones. The important commercial question is not only the percentage. Confirm what salary base the fee uses, when the fee becomes payable, exclusivity, candidate ownership, replacement period, refund terms, and whether the partner will manage references and post-offer engagement. See the 2026 recruitment agency fee guide from Hire Route for a current market overview, then negotiate against the actual difficulty and volume of your mandate.
Use a specialist sales recruitment agency India partner when two or more of the following are true:
Run in-house when you have a repeatable profile, a known talent pool, active recruiter capacity and hiring volume that justifies building the sourcing engine. A blended model often works best: keep inbound, referrals and employer-brand activity in-house, while using a specialist partner for passive-candidate mapping and difficult closures.
For practical interview evidence, use a structured scorecard and test for actual hunting behaviour. These sales interview questions that reveal a real hunter are a useful starting point.
Simpli5Sales helps founders and sales leaders define the real role before they enter the market, assess candidates against the sales motion, and reduce the risk of expensive early mismatch. Our SaaS and tech sales recruitment, SDR hiring and sales leadership hiring support is built around evidence of selling capability, not CV keywords.
If you are deciding between building the search in-house and using a partner, start with one role: calculate your fully loaded cost, define the success profile and identify where your current process is losing time or candidates. Then speak with Simpli5Sales about the search design and commercial model that fits the role.
