The cost per sales hire in India is not just a recruiter invoice or job-board spend. For a B2B team, the real number includes the cost of an open territory, leadership time, candidate drop-offs, onboarding, ramp shortfall and the financial impact if the hire exits or fails.
The practical answer is to calculate hiring cost in two layers: the cash spent to get a person to Day 1, and the commercial cost to get that person productive. This framework helps founders and sales leaders budget both before approving an SDR, AE or sales manager role.
India’s hiring market remains active, but employers are increasingly selective about where they add headcount. ManpowerGroup reported a Net Employment Outlook of 52 for India in Q1 2026, with employers prioritising critical skills, technology and higher-impact workforce decisions. Its survey covered more than 3,000 employers in India. Read the ManpowerGroup Employment Outlook Survey.
That context matters for sales leaders. An open sales role is rarely a neutral operating position. An unfilled SDR seat can slow first-meeting creation. An unfilled AE territory can leave qualified opportunities without progression. An unfilled manager role can reduce deal inspection, coaching and forecast discipline across an entire pod.
Naukri’s May 2026 JobSpeak update also reported stable white-collar hiring, with customer-facing fresher roles showing growth. Relationship Manager, Loan Officer, Retail Sales, Customer Engagement and Customer Success roles were among the faster-growing fresher categories. This does not mean every B2B sales role is easy to fill. It does mean candidates have alternatives, so role design, manager quality and the credibility of targets affect conversion. In a recent recruiter discussion focused on Vadodara and Ahmedabad, sales professionals described concerns about unrealistic timelines, target pressure and insufficient marketing or sales support. This is anecdotal evidence, not market-wide research, but it is a useful operating reminder: a candidate may reject a role because the job appears structurally unwinnable, not because the salary is weak. Read the recruiter discussion.
Use this formula for each role:
True cost per sales hire = Vacancy cost + Acquisition cost + Selection and onboarding cost + Expected joining-loss cost + Ramp investment + Expected cost of a wrong hire
Keep each component separate. Otherwise, teams either understate the cost by using only the agency fee, or overstate it by counting the same salary, lost output or replacement cost twice.
Vacancy cost is the commercial impact while the seat is empty. It should be based on gross margin contribution, qualified pipeline coverage or activity capacity, depending on the role.
Vacancy cost = Monthly expected gross-margin contribution × months vacant × uncovered-share percentage.
Do not use full quota as vacancy cost. Quota is a target. Use historic attainment, conversion and gross-margin data from your own CRM where available.
This is the cost most teams mean when they say sales hiring budget. It includes external and internal sourcing.
Agency fees in India are commonly quoted as a percentage of annual CTC. A CIEL HR Services filing describes fees typically ranging from 8.33% to 20% of annual CTC, depending on seniority and recruitment complexity. Treat this as a market reference point, not a standard quote. Obtain written terms covering the fee base, GST, replacement period, ownership rules and payment trigger. See the CIEL HR Services market discussion.
For a specialist sales search, compare agency cost against the internal effort needed to build a credible shortlist. A low fee is not automatically lower cost if the search creates repeated interview loops, poor calibration or weak candidate quality.
Sales leaders often miss this category because the cost is spread across calendars. Put a loaded hourly cost against each participant: hiring manager, sales leader, founder, recruiter, finance approver and peer interviewer.
Selection and onboarding cost = Total interview and preparation hours × loaded hourly cost + assessment cost + background verification + offer administration + onboarding materials.
Include pre-work. A 45-minute interview that takes 30 minutes to prepare and 15 minutes to debrief is not a 45-minute cost. It is a 90-minute commitment before coordination time.
Structured assessment is useful when it tests job-relevant evidence: prospecting quality for an SDR, discovery and deal strategy for an AE, and coaching or forecast inspection for a manager. Use the same scoring rubric for every finalist. Our sales assessments work is designed to make those decisions more consistent.
An accepted offer is not a joined employee. Candidates can withdraw during notice period, accept a counter-offer or fail background checks. The correct budget treatment is an expected value, not an argument after the fact.
Expected joining-loss cost = Offer-to-join failure rate × cost of restarting the search.
The restart cost should include the additional vacancy period, recruiter time, re-interview time and any fresh sourcing spend. Track this by role, location, compensation band and source. If agency terms include a free replacement, the recruiter fee may be protected, but leadership time and vacancy cost still are not.
Ramp is not merely the first three months of salary. It is the planned investment required before the rep reaches reliable productivity.
Ramp investment = Fixed pay during ramp + benefits and tools + manager coaching time + enablement cost + planned contribution gap during ramp.
The contribution gap is the difference between planned gross-margin contribution and actual contribution during the ramp months. For a new AE, recognise the sales cycle. A rep may execute the right leading activities before booked revenue appears. For an SDR, measure early indicators such as account research quality, connects, meetings held and accepted pipeline rather than only meetings booked.
Foundit’s 2025 annual tracker describes a shift towards calibrated, productivity-focused and skills-based hiring, while projecting continued demand for sales roles in 2026. Its report also notes the growing importance of Tier-2 and Tier-3 recruitment hubs. This reinforces the case for role-specific scorecards and ramp plans rather than a generic hiring process. Do not invent a dramatic multiplier for the cost of a bad sales hire. Use your own historical pattern and build the calculation from observed components.
Expected wrong-hire cost = Probability of early failure × cost if early failure occurs.
For the cost if failure occurs, include unrecovered compensation, manager and enablement investment, any severance or exit cost, remaining vacancy cost, and the cost to replace the person. Add lost deals only when you can show a credible attribution from CRM history. For a sales manager, also consider team attrition or forecast disruption, but record these as judgement-based scenarios rather than false precision.
If early exits are common, do not solve the issue only with more sourcing. Review role reality, first-90-day management and the interview process. See our guide on why sales hires quit in 90 days for the operating issues to test.
Create one worksheet per role. Enter only your own costs and conversion assumptions. Use ₹ for money and hours for time. The framework below is intentionally input-led so it works across SaaS, BFSI, manufacturing and services businesses.
Separate activity capacity from pipeline value. An SDR who joins quickly but receives poor account lists, weak messaging or no manager coaching may look like a hiring failure when the real fault is the operating system. Define Day 30, Day 60 and Day 90 standards before opening the requisition. For a more focused process, review our SDR hiring approach.
Build the ramp model around actual cycle length, average deal size, conversion rates and gross margin. Do not expect a new AE to close a deal in month two if the normal cycle is six months. Instead, inspect opportunity creation, qualification quality, stakeholder mapping, next-step discipline and pipeline coverage.
In interviews, test how the candidate earns meetings, runs discovery and advances complex deals. This set of sales interview questions that reveal a real hunter can help distinguish rehearsed answers from evidence of repeatable selling behaviour.
A manager’s cost cannot be measured only against an individual quota. Model the manager as a multiplier on team execution. Inputs should include span of control, forecast quality, deal-review cadence, coaching capacity, hiring responsibility and the cost of an unmanaged team during the vacancy.
Before paying for a senior hire, decide whether the business needs a player-coach, a first-line manager or a revenue leader. Those are different jobs with different scorecards. For senior searches, see our sales leadership hiring support.
This makes cost per hire a management metric, not an HR-only metric. It also exposes whether the bottleneck is sourcing, slow decision-making, poor candidate experience, weak onboarding or an unrealistic role design.
Simpli5Sales helps B2B teams define sales roles, assess real selling capability and build ramp plans that managers can run. We combine sales recruitment with practical assessment, onboarding and coaching so a hire is evaluated against the job to be done, not a generic sales profile.
Next step: take your next open SDR, AE or manager role, complete the calculator with finance and sales inputs, and use the result to decide whether the role is ready to hire or first needs a clearer scorecard, territory plan or ramp design.
